A Return to Work Interview Isn’t About Absence – It’s About Support

Coming back to work after being unwell can feel daunting. Whether someone has been away for a couple of days or several weeks, returning to a busy workplace often brings mixed emotions. They may feel anxious about catching up, worried about how colleagues will react or uncertain about whether they’re ready to return to their usual duties. That’s why a return-to-work interview matters.

Done well, it isn’t simply a box to tick or an HR process to complete. It’s an opportunity to welcome someone back, understand how they’re feeling and ensure they have the support they need to return safely and confidently.

More than a policy

Many organisations carry out return-to-work interviews because it’s part of their sickness absence procedure. But the conversation should be about far more than attendance records. It’s an opportunity to ask:

  • How are you feeling now?
  • Are you ready to return to your normal duties?
  • Is there anything we can do to support you?
  • Are there any adjustments that would help?
  • Is there anything we need to be aware of?

These simple questions show employees that they’re valued as people, not just members of the workforce.

A supportive conversation

Returning to work after illness isn’t always straightforward. Some employees may feel ready to return to normal immediately. Others may need a little more time, reassurance or temporary adjustments while they regain confidence.

A supportive conversation helps managers understand individual circumstances without making assumptions. It also creates an opportunity to identify any risks before they become bigger challenges.

Small adjustments can make a big difference

Not every employee returning from sickness absence needs additional support. However, when adjustments are needed, they don’t always have to be significant.

Examples might include:

  • A phased return to work.
  • Temporary changes to duties.
  • Additional supervision or mentoring.
  • Flexible break arrangements.
  • Extra wellbeing support.
  • Occupational health advice where appropriate.

Often, small changes can make the transition back to work much smoother.

Looking after your people supports your service

Healthy, supported employees are better able to deliver high-quality care. When organisations take the time to welcome people back positively, it strengthens trust, improves engagement and reinforces a culture where staff feel comfortable speaking up if they need help in the future.

Return-to-work interviews aren’t simply about reducing sickness absence. They’re about creating workplaces where people feel supported to succeed.

Consistency matters

Using a structured template helps ensure every employee receives the same supportive conversation, regardless of who conducts the meeting. It also provides a useful record of any discussions, agreed adjustments and follow-up actions, helping managers monitor progress and ensure commitments are followed through.

Most importantly, it encourages conversations that might otherwise be overlooked during a busy working day.

Five tips for a positive return-to-work meeting

  1. Welcome the employee back

A simple “It’s good to have you back” helps set a positive tone and reminds people they were missed.

  1. Listen first

Give the employee time to explain how they’re feeling without interrupting or making assumptions.

  1. Focus on solutions

If support is needed, work together to identify practical adjustments that will help them return successfully.

  1. Agree clear next steps

Summarise any actions, responsibilities and review dates before ending the conversation.

  1. Keep the conversation confidential

Employees are more likely to speak honestly when they know their information will be handled sensitively and respectfully.

The Daily Round takeaway

A return-to-work interview shouldn’t feel like an interrogation. It should feel like a conversation.

One that reassures employees they’re valued, helps managers understand what support may be needed and ensures everyone is working towards the same goal—a safe, healthy and successful return to work.

Download our free Return to Work Interview Template and make every return-to-work conversation an opportunity to strengthen trust, improve wellbeing and support your people.

Because when employees feel cared for, they’re better able to care for others. And that’s something every health and social care organisation can benefit from.
